Work with us

We take on only a few engagements at a time, and only where we are a good fit for the problem. For new consulting work we usually begin with an Architecture Diagnostic – a small, bounded way to understand the problem before deciding what should follow, if anything at all: a Production-Ready AI engagement, ongoing Architecture Advisory, or workshops and briefings.

Architecture Diagnostic

Fixed scope · fixed price · agreed before we start

One consequential decision, or one stalled system.

Perhaps an AI initiative that works in the demo and stalls everywhere after. Perhaps an architecture, cloud, data, or security decision your team has discussed many times without settling it. We examine the system as it actually is and reason through the options with your engineers in the room, so the reasoning stays with the team.

Who takes part
Your engineers and the people responsible for the decision, working alongside the principal. Your work is not passed on to someone else.
What you get
The reasoning, a recommended design, and a written decision record your team can act on and defend.
How it ends
With a clear recommendation. Your team may be able to carry it forward without us. Deeper work may be warranted, and we will say what and why. Or the right answer may be not to build it at all – that is a real finding, and we will write it down as one.

Where the diagnostic can lead

Production-Ready AI

Scoped · short-term · senior-led

Get a stalled AI system safely to production-ready.

When the diagnostic finds more work between the current system and production, we work through the architecture end to end with your team – application, data, security, verification, observability, automation, AI, and the human controls around it.

Format
Staged: architect, build where needed, verify, hand over. Scoped and quoted from the diagnostic’s findings, and nothing starts until you approve it. Run online, in person, or hybrid.
Who takes part
Your engineering, data, and platform leads, working alongside the principal.
What you get
A production-ready solution, the decisions written down, and a team able to carry it forward. No open-ended retainers.

Architecture Advisory

Ongoing · regular sessions

A senior architect available for your hardest decisions.

A regular cadence where architecture decisions are worked through before they become final, and the reasoning is captured as you go. Ongoing, not a one-off review.

Who takes part
Your architects, leads, and engineering managers – the people responsible for the decision.
What you get
A decision log and reviewed ADRs (Architecture Decision Records), and the judgement to make the next call without us.

Do architecture decisions come up regularly? That is what advisory is for, and you can start here rather than with a diagnostic.

Plain answers

How is pricing structured?

The Architecture Diagnostic is fixed scope and fixed price, agreed in writing before we start. If deeper work is useful, we scope and quote it separately — deliverables, timeline, and responsibilities on both sides — and nothing begins until you approve it.

Who actually does the work?

Samir Joshi leads every engagement as the principal. For larger work, specialists we know and trust join the team, and Samir directs their work. One primary engagement at a time, so your work gets our full attention.

Do you have a hard decision to make, or a PoC that has stalled?

Bring us the messy version. We'll help you see what to hand AI, what to keep human, and where to start.
